The heroic employee is easy to recognise. They remember every exception, know which supplier answers after hours and can recover a process nobody else fully understands. When they are present, the organisation feels safe. Then they take leave, change roles or become tired. The organisation discovers that what looked like capability was actually concentration risk.
Handover is usually treated as an administrative event at the end of a job: a folder, a list of contacts, several old presentations and a meeting scheduled during the last week. That is too late and too shallow. A real handover transfers the ability to continue the work. It carries context, judgement, relationships, unfinished decisions, warnings and the practical meaning of the records.
A document is not a handover
A document can describe what exists and still leave the next person helpless. It may list contracts without explaining which supplier is fragile. It may show responsibilities without identifying the decision nobody wants to own. It may contain a clean project plan while the work actually runs through three temporary arrangements and one colleague’s memory.
The receiving person needs to know not only what was decided but why, under which assumptions and with what remaining risk. They need to know which deadline is genuinely fixed, which stakeholder changes direction frequently and which workaround must be closed before it quietly becomes permanent. None of this requires gossip. It requires operational honesty.
Handover begins before departure
A leader who waits until resignation or rotation to organise knowledge has already accepted unnecessary risk. Handover should be a normal property of the work. Decisions are recorded when they are made. Deputies are included while the context is alive. Critical contacts and routines are shared before an absence turns them into an emergency.
This is especially important in teams where the same experienced people are repeatedly asked to rescue difficult cases. Rescue creates private knowledge quickly. A person learns which approval can run in parallel, which supplier promise needs checking and which sentence will make a senior decision possible. If that knowledge remains personal, every successful rescue makes the system more dependent on the rescuer.
Leadership means reducing dependence on yourself
Some people protect their value by becoming indispensable. Strong leaders do the opposite. They create enough structure that another competent person can continue without starting from zero. This does not make experience less valuable. It proves that the experience produced something durable.
There is an emotional difficulty here. Being needed feels good. It gives immediate proof of usefulness. Documenting judgement, developing a deputy and allowing someone else to make the decision can feel like surrendering part of that identity. Yet leadership is not measured by how many questions return to one person. It is measured partly by how much useful capability remains when that person is not in the room.
What a clean handover contains
At minimum, a handover should state the current situation, the purpose and priority, decisions already made, open choices, risks and limits, temporary arrangements, dependencies, actions, owners and the next review point. It should identify what the formal record does not make obvious. The receiving person should have a chance to explain the work back, not merely confirm receipt.
A handover is complete when the next person can act. The test is not whether the outgoing person sent the email. Ask: could the receiving person handle a difficult Tuesday morning without calling the person who left? If the answer is no, the transfer is unfinished.
The receiving person must be allowed to challenge
A handover is not an examination in which the outgoing person demonstrates how much they know. The receiving person must be able to ask basic questions without being made to feel unprepared. Those questions often reveal the exact place where the work depends on memory, convention or an assumption nobody wrote down.
The best handovers include a short period of overlap and a real task performed by the receiving person. Let them chair the review, call the supplier, update the tracker or explain the current risk. Observation catches gaps that a long conversation will miss.
If the work collapses when one person leaves the room, the system was borrowing stability from that person. A clean handover is one of the ways leadership pays the loan back.
